Capability Before Performance: Scaling Growth in Product Engineering Teams

High-growth organisations often outgrow their people systems long before anyone notices. Roles blur, expectations drift, and performance reviews start to feel like rituals that generate frustration rather than clarity. Over time, people stop seeing a clear future for themselves in the organisation.

In this talk, I share how we redesigned how people grow in a fast-growing product engineering organisation. Working across engineering leadership and people operations, we used an iterative, user-centred approach to build a capability-led growth system that now sits at the centre of hiring, development, and performance.

I’ll walk through how we designed a shared capability framework, introduced a common language for roles and levels, and created a lightweight calibration process. We also focused heavily on feedback, grounding it in growth edges and real project work. A key part of the process was co-designing the system with engineers and managers, which helped shift it from “another HR initiative” into something teams actually found useful.

I’ll also share the outcomes. The team’s belief in career opportunities increased from 65% to 95%. Scores for manager support and day-to-day development improved significantly as well. Engineers now have clearer expectations, clearer paths to grow, and a shared way to talk about impact across squads and functions.

This is a practical, honest story about scaling people systems in a product engineering environment and building clarity that can grow with the organisation.
